Aerial work.
Verified outcomes.

From a homeowner’s aerial view to recurring asset programmes: a focused commercial test, with a separate integration and automation R&D path.

Recommendation
Start with repeat buyers.
Expand when evidence supports it.

Evidence status
Desk research completed.
Customer and operating validation still required.

Release 2026.09.15-r2.1 · Evidence reviewed 15 September 2026 · Proposed milestones are not achieved traction.

A broader ambition.
A more specific first buyer.

Prioritise recurring property and construction documentation. Test homeowner media through agents and agencies. Develop civil and defence-adjacent programmes only with a qualified sponsor.

START

Portfolio demand

One buyer, multiple sites, repeat delivery and an accepted evidence record. Test the value of coordination inside an existing budget.

TEST

Capture and production

Photos, listing media and promotional flyovers. Measure first-order economics and the intermediary’s repeat purchase.

QUALIFY

Assured programmes

Civil infrastructure, resilience and defence estates. Separate procurement, delivery capability and security acceptance.

Expanding the catalogue does not create a moat.

The market already has matching networks, asset intelligence and mission software. Canopy must win a specific buyer workflow. Test integration and evidence quality through a separate, gated R&D programme. A $1bn valuation in twelve months remains unsupported.

Investment judgement, subject to paid validation. No customer traction is implied. S26 · S27 · S28 · S29.

From a view of your home
to a history of every asset.

Design for the customer’s accepted result. Aerial capture is the delivery method; the product is usable media, reliable evidence or a recurring operational record.

A controlled serviceSponsor, contract and approved delivery

Agriculture remains a service vertical. These are distinct buying processes, not an automatic progression from a consumer booking to a government contract.

Build around repeat demand.
Use breadth as an option.

MarketWhy it could workFirst decision
Construction progressRepeated site capture and project reporting can reveal retention quickly.Priority pilot with a developer or project manager.
Property portfoliosOne facilities buyer can coordinate many buildings and suppliers.Priority discovery; define capture versus professional diagnosis.
Listing and promotional mediaAgents and agencies can purchase repeatedly across clients.Channel test; quote flight and editing scope separately.
Individual homeownersA simple offer tests booking, delivery and referrals.Controlled local test; measure acquisition cost immediately.
Utilities and civil worksRecurring inspection need and an accountable asset owner.Partner-led expansion; specialist equipment and reviewer required.
Emergency / defence-adjacentPotential for funded, consequential programmes.Sponsor-led qualification; separate service assurance and cash timing.

This is an investment prioritisation hypothesis, not a measured market score. Buyer access, signed scope and observed contribution determine the launch choice.

Existing providers demonstrate service categories; they do not establish Canopy product-market fit. S27 · S28 · S30.

Travel, permissions, filming time, editing and revisions. No universal tariff.

The same operator is not automatically qualified for every selection. Templates carry separate eligibility, technical review and data handling requirements.

Make the asset history
more useful after every mission.

The moonshot is a portable evidence record that connects commissioning, capture, review and action across suppliers. This is a hypothesis to prove, in a market with strong incumbents.

Prove an advantage
Lower repeat coordination cost, consistent evidence and measurable customer adoption. Data rights and local operator density must be earned.

AI with traceability
Check completeness and draft evidence-linked reports. Validate specialist findings and retain an accountable human reviewer.

Shared schema does not mean shared sensitive data. Architecture and market advantage remain proposals. S27 · S28 · S29 · S32.

One accepted result.
Across supported systems.

Canopy Link is a proposed mission and evidence layer for mixed fleets. Start with two tested ecosystems. Separate telemetry sharing, mission coordination and authorised commands.

Proposed architecture: supported devices share evidence through Canopy Link to the buyer. A scoped mission request passes capability and authority checks before a named operator can execute it; failed checks hold the request.
The bus itself is not greenfield.

MAVLink, MAVSDK, Auterion and DJI already provide important interfaces. Prove less reconciliation, better evidence and fewer repeat visits; publish unsupported functions.

Concept, not a live control system or universal compatibility claim. FlytBase · MAVLink · MAVSDK · DJI Cloud API · Auterion · Payload bus.

Commercial track
Paid portfolio evidence; homeowner and promotional media through repeat intermediaries. Validate scope, repeat demand and contribution.

R&D track
Replay and simulation → supervised field tests → bounded automation. Fund each stage against technical and customer evidence.

Measure accepted inspections, not successful take-offs.

Track intervention time, rework, field visits, measurement quality and full delivery cost. Sensor fit, calibration and permissions are configuration-specific. No hardware cost or saving percentage is assumed.

Proposed experiments, not measured advantages. Existing autonomy and sensing competitors: S33 · S50 · S51 · S63. Operating distinction: EASA · FAA proposal · CAA.

Research capital needs
a real technical question.

Could heterogeneous fleets deliver consistent evidence with fewer interventions? Test that question with a buyer and research partner. A grant is not proof of product demand.

CONSUMER TEST

Can the first order pay?

After 20 paid jobs, assess contribution including acquisition, support and rework.

If it fails
Pause broad advertising. Test repeat agents/agencies or revise scope.
PORTFOLIO TEST

What does the buyer renew?

Target three paying organisations and two independent repeat buyers.

Follow the paid need
Execution only → managed service.
Own pilots + workflow spend → software.
PROGRAMME TEST

Is there a real sponsor?

Require an identified buyer, procurement path, funded scope and accepted delivery boundary.

If evidence is absent
Keep it out of committed development and the revenue forecast.
Precedent: Skydio chose focus.

Its August 2023 announcement ended consumer drone offerings to concentrate on enterprise and public-sector customers. This supports disciplined choice; its hardware economics do not predict Canopy’s outcome.

All Canopy numerical gates are proposed management tests, not measured benchmarks or achieved results. Freeze them before the experiment. S34.

A credible adjacency
needs an accountable sponsor.

Size the reachable opportunity from accounts and assets.

Named eligible sites × evidenced service frequency × quoted fees. Separate service spending from Canopy revenue and software subscriptions. Remove duplicate assets and overlapping budgets.

Proposed sequence. UK or an EU region may be the first market depending on actual buyer access. US entry needs a specific advantage against incumbent networks. No country-wide operating permission is assumed.

Model each commercial route.
Keep the unknowns visible.

The R2 workbook uses GBP for company planning and keeps USD/EUR benchmarks separate. Six published media prices inform comparison; none is silently used as a Canopy tariff.

MODEL 1

Capture economics

Signed customer price, tax basis, platform fee, operator entitlement, variable costs and acquisition.

Output: contribution before and after acquisition.
MODEL 2

Portfolio operations

Twelve months of billable sites, software fees, capture missions, earned programme fees, delivery cost and payroll.

Output: net revenue and operating contribution.
MODEL 3

Cash and programmes

Collection/payment timing, reserve and funding need, plus a separate bid-cost and win-probability sensitivity.

Output: cash requirement; bid sensitivity never becomes booked revenue.
£195 including standard-rate VAT → £162.50 excluding VAT.

This is a sourced supplier-price normalisation. Canopy’s fee, operator costs, editing and customer acquisition still need evidence. Enterprise and programme prices remain quote-led.

Company forecasts remain unpopulated until actual inputs arrive. The R1 agricultural workbook and valuation arithmetic are retained as references. S35 · S36 · S37 · S44 · S45.

Twelve-month operating targets, proposed rather than forecast

10–20 paying enterprise accounts. 20–40 active qualified operators. Two countries only after launch gates. Positive contribution on repeat cohorts. Revenue targets and the capital ask must follow signed prices, capacity and cash needs.

No defensible twelve-month unicorn probability or market revenue multiple can be derived from the current record. Avoid stacking separate “data”, “SaaS” and “marketplace” valuations for the same revenue.

DAYS 1–15

Define the purchase

  • Ten portfolio/professional interviews
  • Ten consumer/channel interviews
  • Three actual supplier quotes per tested service
  • Accepted output, rights and reviewer explicit

Gate: a paid problem and a deliverable we can supply lawfully.

DAYS 16–45

Sell bounded pilots

  • One operator cluster
  • Separate media and portfolio cohorts
  • Signed scope and real acceptance
  • Track founder time and all rework

Gate: customers pay without hidden founder subsidies.

DAYS 46–90

Choose the primary model

  • Target 20 paid capture jobs
  • Three paying portfolio organisations
  • Two independent repeat buyers
  • Positive measured contribution

Gate: continue, change channel/scope, pivot or stop.

Proposed quality gates: ≥95% first-pass acceptance and ≥90% delivery within the agreed window. Record weather renegotiations separately. Require positive contribution across the last ten paid jobs in the chosen service.

Targets are proposed, not achieved. Small pilots do not prove statistical significance or long-term retention. The R2 strategy contains the decision rules and first-year sequence.

UK / EU

Low-risk commercial work

Some commercial capture can operate in the Open category if all relevant conditions are met. Aircraft class, location and proximity to people matter.

US

Part 107 and mission conditions

Check pilot/aircraft eligibility, airspace and operation-specific requirements. Night, crowds and remote operations are not a blanket booking entitlement.

DATA AND REVIEW

Rights and professional scope

Confirm image rights, purpose, retention and access. Survey accuracy, thermal interpretation and engineering opinions require the right method and reviewer.

Photography, spraying and sensitive-site work need different gates.

UK Specific operations use the relevant authorisation route. Public or defence-adjacent buyers may impose additional equipment, security and export requirements. A website cannot certify those conditions automatically.

Current regulator guidance reviewed 15 Sep 2026. ICO marks its drone guidance under review. Apply current local rules to each proposed mission. S38 · S39 · S40 · S41 · S42 · S43.

Fund the next proof point.
Do not finance a category list.

Evidence investors should see

  • Accepted paid work and independent buyer references
  • Repeat purchase by service and channel
  • Contribution after acquisition, support and rework
  • Signed data rights and usable customer integrations
  • Documented operator/reviewer responsibilities
  • Quoted team, insurance and deployment costs

Decisions founders should make

  1. Select one first buyer and delivery region.
  2. Run capture and portfolio tests separately.
  3. Choose software, managed service or hybrid from paid evidence.
  4. Qualify one civil partner if justified.
  5. Keep unfunded assured programmes outside committed revenue.
The twelve-month objective is repeatability.

Global scope can strengthen the long-term ambition. Valuation still depends on demonstrated economics, growth, defensibility and financing conditions.

01

Vetted capacity and recovery

Adapt ADN’s support orientation: verify licenses, insurance and equipment readiness; assign an owner to every failed job and replacement request.

Prove: every booked crew is qualified for that job.
02

Interoperability by default

Adapt AcreConnect’s workflow depth: import original logs, preserve provenance and reconcile job evidence with the buyer’s invoice process.

Prove: real samples from two OEM workflows.
03

Distribution through agronomy

Adapt Taranis’s channel logic: sell through a trusted advisor or distributor with a repeated budget and operational responsibility.

Prove: an anchor buys again without a founder subsidy.
04

Honest minimum economics

Adapt local operators’ mobilization logic: publish scoped quotes, shared service windows and clear transport or minimum-cluster charges.

Prove: small jobs contribute after all handling costs.

Adapt functional practices and original designs. Do not copy proprietary code, data or branding. Do not promise unpriced yield, availability or repair guarantees. S02–S09.
